Using Circle Energy To Break Through Communication Barriers And Energy Blocks In A Critical Project

I have not posted for quite some time, mainly because I do not have the time to write for 2 blogs while working on the strategic elements of our company, developing a re-design of our website and attending shows most weekends in Aug/Sept.  Fairjewelry.org was prioritized over circlemanifesto, for now.

We are nearly done with the re-design of celticjewelry.com. It should launch late Oct. A test version is already on line. The new design will incorporate a rating (FRE=fair, responsible and ecological) that can serve as a model for transparency for other jewelry companies.

Earlier this week the project seemed to be at an impasse over several issues. I wrote the following in response to one of our web consultants when he asked,

“Was it a design breakthrough or a team/psychological breakthrough?”

He said my response was a great blog post, which I would not have noted because I tend to think about blog posts as finished articles. But here’s what I said:

“On Weds I came home too stressed out about the whole thing. I wanted this project done by early September and I feel that the longer it gets put off the more sales we are missing. There was difficulty in communication around design, especially between Helen and the rest of us, and much of that centered around terminology. The information between Bob (our web tech person) and Helen around design was often channeled between me which did not work. I didn’t understand what Helen was saying anyway, partially because of my emotional reaction to her emotional reaction.”

“So I met Bob, Helen, Marek (who runs our blog and is involved with the project as well) and did a ceremony/circle in a format Helen, Marek and I have been studying with Indigenous people for over 15 years. In this circle, we each acknowledged the contributions being made, and we honored each other’s work, and considered the greater ramifications of what we were doing, and we asked for support from the universe for our project which we all see could have great benefit.”

“I knew we all needed to meet because the project was headed hitting walls. The idea for a ceremony was Bob’s. He did not want to enter a situation/meeting that was toxic.”

“The circle shifted the energy around the project for all of us. After that, we were able to come to easy decisions around design ideas and let go of a lot of the stress around the project to move forward. The conversation and decisions which previously had been difficult just flowed easily. There was actually a very strong agreement around how to move forward. One issue was the prominence of the FRE– which Helen and I wanted very high profile as we see it as our primarily added value– but Bob had not quite understood that. Basically, communication had been off to some degree or another between all of us.”

I have done a lot of this type of process in groups for many years. It really is about connecting into the greater good, asking for help and acknowledging each others human-ness.

  1. It is nice to see a bit of how the ‘circle manefesto’ is applied to a specific circumstance.

    How might this have been different had you not been with folks sharing a 15 year history of trust and intention and ceremony?

    Also curious, when does the ‘boss’ (company president) disappear in such a ceremony… or does he? Is there an inequality of power in such a ‘corporate’ circle?

    The critical question here is how to create a container that allows trust and openness so that a spirit of commonality and good will infuses the process.

    Just working in a circle itself is a first step. The circle is universally based and just being in a circle and setting up certain boundaries, such as no cross talk, can be a supportive structure that that might allow a radically different opening.

    Paula Underwood used to bring people, strangers, together in circle in her workshops. Admittedly this was a self selected group of people already open to her approach. She was able to create a spirit of trust by opening the discussions as broad as possible to make it acceptable even to those who had a highly structured view (or the opposite) of their “spiritual” selves. This becomes a matter of diplomacy and skill. One has to cast the net of trust and really, “right to exist” just as you are, as wide as possible. The circle is perfect for this.

    As the “boss” of the company, I do have to disappear (at least the “boss” part) from the equation. This event could place so easily because I have deep training—over 15 years of it– on being a facilitator in this type of process. I entered with very little worry or concern about things working out because I have seen this process work over and over again This “track” record provides a level of imagery which is helpful.

    I also have alliances (tools) that I can access internally that keep my “boss” identity out of the way. Instead, I focus on being a fair and equitable and neutral holder or keeper of the circle energy.

    This is not hard for me to do because I also do not see my position as boss as a power “over” people. Rather I see my position as the person most responsible for maintaining a structure in our company that has harmony and balance and allows people to basically do what they are best. Apart from driving our marketing strategy, including internet and sales and our socially responsible work—my over all concern is fiercely guarding our company’s energy: it must be an emotionally, physically and spiritually supportive environment.

    That means that I have to pay attention to 100 relationships. There are 10 of us. One bad connection can ruin the whole thing. This actually happened to us a few years ago and we ended up having a bad falling out with two of our most trusted and appreciated employees. It was a bitter lesson for all of us and our part in it really had to do with psychological issues—childhood issues even, which were played out on a stage before us.

    Generally my wife and I are in alignment on this agenda and we are fortunate to have different core strengths which in the case of our business—we have found out over the years—complement each other. But in the case above we found out we had a common blind spot. We also are learning and trying going through our own process.

    Any gathering has to take into account the participants. As a company we do have group meetings in a circle and in those meetings I do hold the same internal intention as the person “most responsible” as discussed above. So in that case the circle energy is not as intense but it is still a powerful alliance.

    This issue gets to the heart of part of my definition of a circle-based business. “Everyone in the company is radically equal in their humanity.” I included this line specifically because when you sit in the circle, you are an equal part of the circle. No matter what your path or role is in the company, your journey, your life journey, is no more important than anyone else in the company.

    That is not to say that I do not drive projects, directing the resources we have to achieve goals. I have had conflicts. I have had to fire people. But I do my best never to demand. I always ask, request, respectfully because I do not want to create a “power over” relationship with anyone who works for me.

    Theirs a critical balance between working with a person’s weakness while taking the good of the whole into account. In a circle-based business, people need to have their processes which includes screwing up. Where to draw the line gets, how to handle specific difficult dynamics, gets to the heart of what essentially makes one a human being: the values based decision making.

    As to mentality behind the term, “That’s just business,” I say, literally, “fuck it.” That attitude is taking us to mass extinction.

    This level of respect rooted in our deep common humanity, I feel, is why we have had only 3 people leave our company in the last 11 years. These three, it should be noted, were all jewelers. Our jewelers work very, very hard and it is pretty normal to have turn over in that position.

    The social philosopher John Stuart Mill wrote in 1848 that “The advantage to mankind of being able to trust one another penetrates into every crevice and cranny of
    human life: the economical is perhaps the smallest part of it, yet even this is incalculable.” This from an article titled Trust by Paul J. Zak, Director of the Center for Neuroeconomic Studies (The article is a bit heady for recreational reading but is excellent in its depth: http://www.capco.com/general.aspx?id=161)

    Zak explores not only the economic inestimable value of trust within a business, but the scalability of its value from micro to macro, from internal physiology to international trade. My point is to applaud your beginning with this value, and to acknowledge the value of social technologies (Circle Wisdom) which, particularly in today’s world, nurture the building of trust.

    Lastly, among the hundreds of things I might yet comment on is this: the blind spot of leadership and the importance of Circle Wisdom as a technology of helping bring it to light.

    “There is a blind spot in the social sciences as well as in our everyday social experience. This blind spot concerns the inner place from which an action—what we do—originates. We are usually well aware of what we do and what others do; we also have some understanding of the process: how we do things, the processes we and others use when we act. And yet, there is a blind spot: usually we are unable to answer the question “Where does our action come from?” The blind spot concerns the (inner) source from which we operate when we do what we do—the quality of attention that we use to relate to the world.”

    It is this source, this quality, which my experience of circle processes are so adept at helping us access. It is also from there we are better able to sense the world…and to then make our strategic choices.

    [This quote from a paper by Otto Schramer: Presencing: Illuminating The Blind Spot of Leadership; Foundations for a Social Technology of Freedom. I reference this because of the high regard I hold for Otto's (and colleague's work) around this. They are essentially translating Circle Wisdom processes into the modern world, as practical academics. (Otto is at MIT) The most acessable book is Presencing.   4. Thanks, Larry. I had no idea of these people who have done this type of work.

    What occurs to me is that too often it is easy to lose track or not be aware at all of one’s hierarchy in decision making. I have been heavily influenced in this regard by Alan Savory in his Holistic Model. http://www.holisticmanagement.org/ Alan’s initial work was in the area of grazing and agriculture. From this he developed his concept of Holistic Management which is really a decision making model. I saw him earlier this year and he traced our root societal problems to humanities’ inability to make decisions “holistically.”

    His approach has some complexity, but for me, the general idea is to test my decisions against what is most essential to my living cleanly. One has a holistic goal that incorporates community, ecology and economy. Every decision is measured against that goal. In essence, for myself, decisions in life (including business) are either going to support my feeling of being connected to All That Is, or as a Native friend of mine said, “The Movement of All Things”, or… my decisions are going to lead me into my own personal emotional or existential confusion which is isolating.

    In the case of the blind spots in my company which I referenced above, and which resulted in toxic events over several months, I did not confront the issues which were disconnecting me. That is because they triggered unresolved issues from my childhood which resulted in a kind of personal narcissism. (All unresolved wounds create narcissism.) I ignored the issues and eventually the structures shattered. In circle technology, I had to go back and start over again. Every time a circle is shattered a new life path begins.

    Understanding my root, my own joyful wild resilience, has been hard earned. I have felt flashes of it all my life, but only in the last few years have I been able to anchor it and feel it as a constant sustaining presence. I have had to spend enough time doing meditation over the past 25 years to understand just a little of my true nature so I have a root to connect into daily. The symptoms of right decision making are love (nurturance) and joy (recharge.)

    You have the advantage of a manageable size operation - once you pass two hundred social contacts you run out of time and attention to properly ’service’ them.
    ‘The Situationist’ had a piece in the last month or two relating to the process of generating thoughts : and how it evaded perception.
    Another blog that might allow you some mental ’stretching’ room of a different nature would be ‘Salon Esoterica’, a.k.a. “Invisible Opportunity’.
    I can relate to your ‘joyful wild resilience’ as a product of mental hygiene. It does seem to have strengthened over time - which would make sense biologically as well as subjectively.

The critical question here is how to create a container that allows trust and openness so that a spirit of commonality and good will infuses the process.

Just working in a circle itself is a first step. The circle is universally based and just being in a circle and setting up certain boundaries, such as no cross talk, can be a supportive structure that that might allow a radically different opening.

Paula Underwood used to bring people, strangers, together in circle in her workshops. Admittedly this was a self selected group of people already open to her approach. She was able to create a spirit of trust by opening the discussions as broad as possible to make it acceptable even to those who had a highly structured view (or the opposite) of their “spiritual” selves. This becomes a matter of diplomacy and skill. One has to cast the net of trust and really, “right to exist” just as you are, as wide as possible. The circle is perfect for this.

As the “boss” of the company, I do have to disappear (at least the “boss” part) from the equation. This event could place so easily because I have deep training—over 15 years of it– on being a facilitator in this type of process. I entered with very little worry or concern about things working out because I have seen this process work over and over again This “track” record provides a level of imagery which is helpful.

I also have alliances (tools) that I can access internally that keep my “boss” identity out of the way. Instead, I focus on being a fair and equitable and neutral holder or keeper of the circle energy.

This is not hard for me to do because I also do not see my position as boss as a power “over” people. Rather I see my position as the person most responsible for maintaining a structure in our company that has harmony and balance and allows people to basically do what they are best. Apart from driving our marketing strategy, including internet and sales and our socially responsible work—my over all concern is fiercely guarding our company’s energy: it must be an emotionally, physically and spiritually supportive environment.

That means that I have to pay attention to 100 relationships. There are 10 of us. One bad connection can ruin the whole thing. This actually happened to us a few years ago and we ended up having a bad falling out with two of our most trusted and appreciated employees. It was a bitter lesson for all of us and our part in it really had to do with psychological issues—childhood issues even, which were played out on a stage before us.

Generally my wife and I are in alignment on this agenda and we are fortunate to have different core strengths which in the case of our business—we have found out over the years—complement each other. But in the case above we found out we had a common blind spot. We also are learning and trying going through our own process.

Any gathering has to take into account the participants. As a company we do have group meetings in a circle and in those meetings I do hold the same internal intention as the person “most responsible” as discussed above. So in that case the circle energy is not as intense but it is still a powerful alliance.

This issue gets to the heart of part of my definition of a circle-based business. “Everyone in the company is radically equal in their humanity.” I included this line specifically because when you sit in the circle, you are an equal part of the circle. No matter what your path or role is in the company, your journey, your life journey, is no more important than anyone else in the company.

That is not to say that I do not drive projects, directing the resources we have to achieve goals. I have had conflicts. I have had to fire people. But I do my best never to demand. I always ask, request, respectfully because I do not want to create a “power over” relationship with anyone who works for me.

Theirs a critical balance between working with a person’s weakness while taking the good of the whole into account. In a circle-based business, people need to have their processes which includes screwing up. Where to draw the line gets, how to handle specific difficult dynamics, gets to the heart of what essentially makes one a human being: the values based decision making.

As to mentality behind the term, “That’s just business,” I say, literally, “fuck it.” That attitude is taking us to mass extinction.

This level of respect rooted in our deep common humanity, I feel, is why we have had only 3 people leave our company in the last 11 years. These three, it should be noted, were all jewelers. Our jewelers work very, very hard and it is pretty normal to have turn over in that position.

The social philosopher John Stuart Mill wrote in 1848 that “The advantage to mankind of being able to trust one another penetrates into every crevice and cranny of
human life: the economical is perhaps the smallest part of it, yet even this is incalculable.” This from an article titled Trust by Paul J. Zak, Director of the Center for Neuroeconomic Studies (The article is a bit heady for recreational reading but is excellent in its depth: http://www.capco.com/general.aspx?id=161)

Zak explores not only the economic inestimable value of trust within a business, but the scalability of its value from micro to macro, from internal physiology to international trade. My point is to applaud your beginning with this value, and to acknowledge the value of social technologies (Circle Wisdom) which, particularly in today’s world, nurture the building of trust.

Lastly, among the hundreds of things I might yet comment on is this: the blind spot of leadership and the importance of Circle Wisdom as a technology of helping bring it to light.

The social philosopher John Stuart Mill wrote in 1848 that “The advantage to mankind of being able to trust one another penetrates into every crevice and cranny of

Zak explores not only the economic inestimable value of trust within a business, but the scalability of its value from micro to macro, from internal physiology to international trade. My point is to applaud your beginning with this value, and to acknowledge the value of social technologies (Circle Wisdom) which, particularly in today’s world, nurture the building of trust.

Lastly, among the hundreds of things I might yet comment on is this: the blind spot of leadership and the importance of Circle Wisdom as a technology of helping bring it to light.

We are usually well aware of what we do and what others do; we also have some understanding of the process: how we do things, the processes we and others use when we act. What occurs to me is that too often it is easy to lose track or not be aware at all of one’s hierarchy in decision making. I have been heavily influenced in this regard by Alan Savory in his Holistic Model. http://www.holisticmanagement.org/ Alan’s initial work was in the area of grazing and agriculture. From this he developed his concept of Holistic Management which is really a decision making model. I saw him earlier this year and he traced our root societal problems to humanities’ inability to make decisions “holistically.”

His approach has some complexity, but for me, the general idea is to test my decisions against what is most essential to my living cleanly. One has a holistic goal that incorporates community, ecology and economy. Every decision is measured against that goal. In essence, for myself, decisions in life (including business) are either going to support my feeling of being connected to All That Is, or as a Native friend of mine said, “The Movement of All Things”, or… my decisions are going to lead me into my own personal emotional or existential confusion which is isolating.

In the case of the blind spots in my company which I referenced above, and which resulted in toxic events over several months, I did not confront the issues which were disconnecting me. That is because they triggered unresolved issues from my childhood which resulted in a kind of personal narcissism. (All unresolved wounds create narcissism.) I ignored the issues and eventually the structures shattered. In circle technology, I had to go back and start over again. Every time a circle is shattered a new life path begins.

Understanding my root, my own joyful wild resilience, has been hard earned. I have felt flashes of it all my life, but only in the last few years have I been able to anchor it and feel it as a constant sustaining presence. I have had to spend enough time doing meditation over the past 25 years to understand just a little of my true nature so I have a root to connect into daily. The symptoms of right decision making are love (nurturance) and joy (recharge.)

Reading this over I was struck by two thoughts :
You have the advantage of a manageable size operation - once you pass two hundred social contacts you run out of time and attention to properly ’service’ them.
‘The Situationist’ had a piece in the last month or two relating to the process of generating thoughts : and how it evaded perception.
Another blog that might allow you some mental ’stretching’ room of a different nature would be ‘Salon Esoterica’, a.k.a. “Invisible Opportunity’.
I can relate to your ‘joyful wild resilience’ as a product of mental hygiene. It does seem to have strengthened over time - which would make sense biologically as well as subjectively.
